Most homeowners start asking about tankless when their current water heater is on its way out. The tank is twelve years old, there's rust at the bottom, and somebody at work told them tankless is the way to go now.
Sometimes it is. Sometimes it isn't, and the honest answer has less to do with which unit is better and more to do with how your house is built and how your family uses hot water.
Here's a straight comparison of both, and what actually decides it.
A tank water heater keeps 40 to 80 gallons of water hot around the clock so it's ready when you want it. When you drain it faster than it can reheat, you run out and wait.
A tankless unit heats water only when you ask for it. Open a hot tap, the burner fires, and water passes through a heat exchanger on its way to the fixture. Nothing is stored, so nothing sits there losing heat while you're at work.
That's the entire difference. Everything else people argue about comes out of it.
You don't run out. This is the reason most people call. Two showers, a dishwasher, and a load of laundry won't drain a properly sized tankless unit the way they'll drain a 50-gallon tank. For a full house on a school-morning schedule, that alone is worth the conversation.
It uses less energy. A tank reheats water all day whether you're home or not. That's standby loss, and it's the thing tankless eliminates. Department of Energy figures put the efficiency gain at 24 to 34 percent for homes using 41 gallons a day or less, and 8 to 14 percent for heavy hot water users around 86 gallons a day. Note which way that runs: the bigger percentage gain goes to the household that uses less hot water, because standby loss is a larger share of their total. It's a real savings number, but a slow one. It lasts longer. A tank usually gives you 8 to 12 years in this area. A well-maintained tankless unit can run 20. That difference is a big part of why the long-term math works out the way it does.
It takes up almost no space. A tankless unit hangs on a wall. Homeowners finishing a basement or trying to get a water heater out of a bedroom closet notice that immediately.
Parts are serviceable. When a tank fails, you replace the tank. When a tankless unit throws a fault, most of the time it's a component, and Jonathan can repair it and keep the unit running.

Your current one just failed. If you're standing in a wet utility room on a Friday evening with no hot water, a tank swap gets your family showering tonight. A tank-to-tankless conversion is a planned job, not an emergency one, because it can involve gas line work, new venting, and a permit. Nobody should get talked into a conversion while they're under that kind of pressure.
Your household hot water use is low. A couple in a smaller home who never run out of hot water with a tank is paying to solve a problem they don't have.
Your gas service can't support it. More on this below, because it's the single most common reason a conversion costs more than the homeowner expected.
You're planning to sell soon. Tankless holds real appeal for buyers, but if you're moving in a year, the payback window doesn't close in time.
The unit would land somewhere awkward. Tankless gives you placement freedom, but it doesn't remove the rules. If the only practical location can't get a compliant vent run or a condensate drain, forcing it there costs more than it's worth. Sometimes the tank stays where the tank has always been for a good reason.

This is the part that rarely makes it into the online comparisons, and it's the part that actually determines whether a conversion is straightforward or involved.
Gas supply. This is the big one. A tank water heater typically draws somewhere around 40,000 BTU per hour. A whole-home tankless unit fires far harder, commonly in the 150,000 to 199,000 BTU range, because it has to heat water instantly instead of slowly. A lot of homes were piped with a half-inch line running to a tank, sized for a tank's appetite. That line often can't deliver enough gas for a tankless unit at full fire, which means upsizing the run back toward the meter, and occasionally taking the meter itself up with the gas utility. A tankless heater never runs out of hot water, but it can't outrun an undersized gas line.
Venting. Tank heaters commonly vent into an existing flue shared with other appliances. Most modern tankless units are sealed combustion and need their own dedicated run (stainless steel, or PVC on condensing models) out through an exterior wall. Where the unit lands has to line up with where that vent can legally terminate, with required clearances from windows, doors, soffits, and air intakes. That's frequently what decides the location, not preference. Condensate. High-efficiency condensing units pull so much heat out of the exhaust that water vapor condenses back to liquid, and that condensate is mildly acidic. It needs a drain, and depending on where it discharges, a neutralizer. It's a small detail that gets missed on quotes and turns into a problem later.
Electric homes. If your home has no gas at all, an electric tankless unit sized for a whole house needs serious amperage: typically multiple dedicated double-pole circuits and, in many older homes, a service panel upgrade. For most all-electric homes around here, a high-efficiency tank or a heat pump water heater is the more sensible upgrade, and we'll say so.
Water hardness. Covered next, because in Rowan and Cabarrus County it matters more than people expect.
Where it's going. Garage, closet, attic, crawlspace. Each one has its own clearance, drainage, and combustion air rules. This is the first thing Jonathan looks at on a walkthrough, before anything else gets discussed.
Plenty of homes in this area run hard water, and homes on private wells in Rowan and Iredell County can run harder still.
Hard water leaves scale. In a tank, scale settles to the bottom, insulates the burner, and quietly shortens the unit's life. In a tankless unit, it builds up inside the heat exchanger, which is a much tighter space. Left alone long enough, you get reduced flow, temperature swings, and eventually error codes.

What matters is knowing it up front. Tankless is a lower-maintenance appliance in some ways and a higher-maintenance one in others. A homeowner who skips descaling for five years hasn't saved money. They've traded a service call for a bigger repair.
If your water is hard enough to be causing problems elsewhere in the house, whole-home water treatment is worth pricing at the same time. It protects the water heater and everything downstream of it.
Tankless costs more up front and less to run. Over a long enough horizon, it generally comes out ahead, and how far ahead depends on your household's hot water use, your gas rates, and whether your home needs gas or venting work to accept the unit.

What we'd add is this: the up-front number varies more between houses than it does between units. Two neighbors can get meaningfully different quotes on the same tankless heater because one needed a gas line upsized and the other didn't. That's why we look at the house before quoting anything.
The honest version is that there isn't one answer, and anyone who gives you one without looking at your house is guessing.
If your family runs out of hot water regularly, if you're planning to stay in the home, and if your gas and venting can support it, tankless is usually a good move and you'll feel the difference the first week.
If your tank is meeting your needs, your household is small, or your home is all-electric, a quality tank replacement is not a downgrade. It's the right tool.

How long does a tankless water heater last compared to a tank?
,A tank water heater in this area typically lasts 8 to 12 years. A tankless unit that gets annual maintenance can run around 20. Hard water shortens both if maintenance gets skipped.
Do I need a permit to switch from a tank to a tankless water heater?
A tank-to-tankless conversion generally involves gas and venting changes, and that means a permit and inspection. A like-for-like tank replacement is usually simpler. We handle the permitting as part of the job.
Will a tankless water heater give me instant hot water?
No, and this is the most common misunderstanding. Tankless means endless hot water, not instant. The wait at the tap is a function of how far the fixture is from the heater. If the wait is your real complaint, a hot water recirculation system is what solves it.
Can I put a tankless water heater in a home without gas?
There are electric tankless units, but whole-home models need substantial electrical capacity and often a panel upgrade. For most all-electric homes in our service area, a high-efficiency tank is the better fit.
Does hard water hurt a tankless water heater?
Yes. Scale builds up inside the heat exchanger and causes reduced flow, temperature swings, and error codes over time. Annual descaling handles it, and homes with harder water may need it more often.
